Revenue Plan: Clutch Solutions

Prepared by Chris Debayle · Account Executive, Clutch Solutions
01

The Baseline

No formal quota and no prior-period actual. The baseline is capacity, territory, and strategy.
Why there's no target to hit yet
No formal quota. Sales leadership reviews self-set targets quarterly; ramp expectation is informal, tied to book-of-business growth over the first two years.MANAGER · SCOPING CALL
This plan treats that informal expectation as real and testable, not as an excuse to skip measurement.
What's known versus what has to be pulled
TERRITORY
Dallas / Ft. Worth, Mid-Market & Enterprise

New-logo motion against a named set of competing VARs — three national-scale, two regional — not a claim on total market competition. Clutch brings faster growth (Inc. 5000, CRN Triple Crown) and MBE certification as a structural edge the national players can't match, where supplier-diversity spend applies.

CRM
Salesforce holds territory history, no pipeline logged yet under this rep

Historical account and vendor data exists for the territory. No opportunities are logged under this rep in Salesforce yet — this seat is new, the relationships and territory knowledge aren't.

VENDOR DATA
Vendor access is in place, not yet pulled

OEM portals are accessible for margin and rebate reference. The strategic priority sits in The Quarters — rebates are a byproduct of vendor depth, not the target.

GAP
Four pulls before Q1 targets mean anything

Account universe, incumbent VAR per account, vendor margin bands, and prior territory coverage history all need to be pulled before this baseline can carry real numbers — including how many active bidders are actually in play per account, since a two-bidder account and a five-bidder pile-on are not the same win-rate bet.

02

Capacity & Coverage

Built for this plan, not drawn from an external model. Every number here is a range with a test attached, not a benchmark.
Working ranges, each with a named test
25-40
Active named accounts
Test: track actual opportunity creation, weeks 1-13
8-15
New opportunities per quarter, once ramped
Test: same 13-week window, compared against this band
60-120 days
Sales cycle, qualified to close
Test: timestamp the first 10 closed deals start to finish
15-25%
Win rate, incumbent displacement
Test: track win/loss on the first 20 qualified displacement opportunities
50-60%
Win rate, greenfield & lightly-contested
Test: track win/loss on the first 15 qualified greenfield opportunities, tracked separately from displacement
This is a constructed model built for this specific plan, not a validated external methodology. Win rate is split by deal type because a greenfield bid and an incumbent-displacement fight are not the same bet, and pricing either one to a single blended target would misprice both.
The one number that's still missing
Coverage math (how many opportunities it takes to hit any given GP target) can't be solved until average deal GP is pulled from closed-won history. That pull is the single highest-leverage data request in this plan.
Requires: 12 months of closed-won GP dataTerritory or adjacent-territory proxy

Q1: Map & Instrument

Named-account list finalized with incumbent-competitor tagged, and outbound sequencing live across the full account base. The opportunity-count gate begins at Q2, aligned with the month 4-6 ramp-to-productivity window — months 1-3 are mapping and relationship-building, not quota-bearing.

03 · Q3: Compound
Q3: Compound

Double down on whatever vertical or account type is actually converting — AI infrastructure is the first candidate worth testing, given where Clutch's own investment and vendor certifications run deepest — going deep on the top infrastructure and software vendors rather than chasing rebates account by account. Three or more new logos closed, with GP and cycle time now real numbers instead of ranges.

A forecast that holds because every win has an artifact — closed-won GP and cycle time convert this plan's ranges into Sourced fact.

Logged · Salesforce
I own every stage of this rail personally, start to close. Technical talent comes in per deal, not as a fixed team — an OEM SE or solutions architect, whichever the account calls for — because a single-rep territory is what this seat is built to run.
How signal actually gets made
TECH EDGE
Best-in-class data intelligence, not guesswork

Origami and White Whale drive account and contact intelligence, backed by a disciplined dialer cadence run personally to keep outreach volume consistent — a 'whatever it takes' approach to the technology edge.

OEM ALIGNMENT
Strategized, not transactional, with OEM AEs

OEM account executives are engaged as active partners on my accounts, not treated as a rebate or spec resource. Success to validate in-seat: deal registration, MDF/co-op access, dedicated OEM SE time, and joint pipeline reviews — not just a strategic label.

FACE TIME
In the room with the actual buyer

Regional conferences and industry events put me in front of the CIOs, CTOs, and VPs of IT who own these decisions across Dallas/Ft. Worth, ahead of any cold outreach.

PATTERN DISRUPTION
Earned access, not another vendor lunch

High-touch relationship-building — sponsored socials and other shared experiences — builds top-of-mind share with key accounts that a generic outbound cadence can't.

This runs alongside the systemized rail above, not instead of it — Signal starts as often at a conference table as it does on a cold call.
What decides bid or no-bid
INCUMBENCY READ
Displacement fight, or a clean bid

A named incumbent with an active relationship means this is priced and pursued as a displacement fight, targeting the 15-25% band. No real incumbent, or a genuine multi-bidder RFP, means it's pursued as greenfield, targeting 50-60%.

PRICE-TO-WIN VS. MARGIN FLOOR
What it actually costs to win this

Estimate the price needed to beat the likely competitor and check it against the GP floor for this deal size. If winning requires pricing below the floor, this is a no-bid or a price-for-margin play, not a chase.

PURSUIT COST
What this costs to chase, win or lose

A five-minute requote and a full OEM sub-quote with dedicated SE time are not the same bet. Full pursuit effort is reserved for opportunities that clear the incumbency and margin checks first.

BID GATE
Opens only once incumbency is read, price-to-win clears the margin floor, and pursuit cost is justified by the deal's win-rate bucket. Everything else stays a no-bid, or gets a lighter-touch pursuit.
This is what keeps win rate calibrated, not just measured after the fact — if actuals drift outside either band tracked in KPI & Risk, the gate's criteria get adjusted before the pricing does.

05

KPI & Risk

Eleven numbers to watch, what a bad signal looks like, and what to do about it.
Targets, risk signals, and the fix
25-40
Active named accounts by end of Q1
Risk

fewer than 15 mapped by week 6

Fix

escalate the account pull, check territory data completeness

8-15/qtr
New opportunities, ramped by Q2
Risk

under 5 by end of Q1

Fix

check whether it's a list problem or a message problem before changing either

15-25%
Win rate on displacement deals
Risk

under 10% after 15 qualified opps

Fix

re-map the champion and check how deep the multi-threading actually goes

50-60%
Win rate on greenfield/lightly-contested deals
Risk

under 40%, or over 70%, after 15 qualified opps

Fix

under-band: check the bid gate isn't screening out winnable deals; over-band: price is too conservative, leaving margin or volume on the table

60-120 days
Sales cycle, qualified to close
Risk

median cycle over 150 days by Q2

Fix

audit stalled deals stuck at verbal commitment, not yet documented

3+
Closed-won new logos by end of Q3
Risk

zero closes by end of Q2

Fix

pull the activity data and raise it in the next manager 1:1

Requires data
Average deal GP
Risk

can't compute coverage math without it

Fix

manager-assisted pull from an adjacent territory as an interim proxy

At floor
Meeting-to-activated conversion rate
Risk

below floor at first read in Q2

Fix

fix the list before the message, the message before the rep

Zero
Unresolved assumptions remaining by end of Q4
Risk

more than 2 still open entering Q4

Fix

force a mid-quarter data pull instead of waiting for year-end

Untested
SE/OEM support responsiveness inside a deal
Risk

technical support unavailable inside a deal's decision window, given known thin internal delivery capacity

Fix

pre-clear OEM SE relationships in Q1; escalate to manager if a live deal stalls waiting on support

Unknown
Days from closed-won to commission paid
Risk

real income lags the closed-won milestone by an unmodeled invoice-and-collection gap, with no base salary to bridge it

Fix

pull standard invoice/payment terms from Finance or the FY26 Commission Plan; if the gap threatens runway before it's known, raise it with Matt directly

Where this goes from here
This is a starting plan, not a finished one. I'd rather build it with you than present it as done.
Every range in here gets replaced by real data as Q1 unfolds, and I'll bring those updates to our 1:1s rather than saving them for a formal review. If anything here should be challenged before I start executing against it, now's the time — happy to walk through any section live.
